Research Summary New entrants often face uncertainty regarding how to optimally position themselves within product markets. We suggest that new entrants can use two important schemas to strategically categorize themselves to gain a competitive advantage in platform markets: category exemplars and category prototypes. Using a unique dataset of more than 83,000 new Google Play developers and more than 139,000 apps, we find that the optimally distinct entry point is at a high level of exemplar similarity and a low level of prototype similarity. We find that greater alignment of an entrant with the prototype corresponds to a weaker benefit of exemplar similarity. These findings have important implications for understanding competitive dynamics within product markets, strategic positioning at entry, and the interdependence of strategic categorization decisions. Managerial Summary Entrepreneurial startups often find it difficult to know how to optimally position their products among a large number of rivals in highly competitive platform markets. Our study suggests that these startups can draw on two reference points to help determine the optimal positioning for their products: category exemplars and category prototypes. Exemplars include the most successful products in a market category while prototypes represent the most common products in a category. Drawing on a large dataset obtained from the Google Play app store, we find that developers can substantially increase the installs of their first app by crafting an app text description that is as similar as possible to the description of a category exemplar and as different as possible from the category's prototypical description.
At their core, markets are exchange structures between producers and consumers, and products are a key element that connects them together. Many new markets emerge in direct ideological opposition to incumbent industries. Yet, the ways in which ideology affects products in oppositional markets are not well understood. We propose that when audiences cannot easily differentiate between products based on physical attributes, they rely on ideological discourse about the production process. We argue that product names, by embodying linguistically the narrative of this discourse, shape the appeal of oppositional products to customers. When products have names that are congruent with the collective identity of an oppositional market, they have higher appeal. This beneficial effect is attenuated (1) when audience expectations about what type of product should have an oppositional name are violated and (2) when a firm develops a strong organizational identity and audiences rely on this identity to make inference about the firm’s production process. We find support for this theorizing in the longitudinal analyses of product appeal in the U.S. craft beer industry, 1996–2012.
While researchers have been increasingly interested in the notion of category stigma, they have largely focused on stigmatized industry categories. Because products serve as a key interface between producers and consumers, we suggest that product categories should play a prominent role in the stigmatization process. Product category stigma occurs when a product category is seen as violating the expectations of its audience members. We argue that when an organization offers a product from a stigmatized category, it is subject to lower evaluations and higher penalties from the stigmatizing audience, regardless of its true underlying quality. Further, when an organization is perceived as increasing its engagement in a stigmatized category, the lower evaluations transfer to the organization’s other products. Finally, we argue that an organization’s reputation for quality actually amplifies this stigma penalty. We find support for our hypotheses in a sample of online reviews for the U.S. craft brewing industry.
Research summary: How do peripheral firms compete and secure future growth? Building on literature in strategy and organizational theory, we test a model of peripheral entry and growth in the mainstream market segment. Using data from 289 craft breweries over 11 years, we find evidence that niche producers are increasingly entering the mainstream market and competing with market-center firms. We identify two mechanisms contributing to these actions: legitimacy transfer and cognitive claims of authenticity. As hypothesized, imitation of niche products by macro breweries facilitates craft beer entry into mainstream markets. Moreover, two authenticity-based identity codes are found to reliably influence craft brewery growth: a local identity (i.e., operating in one's local market) and a product proliferator identity (i.e., offering a more diverse set of products). Managerial summary:How can small niche firms compete with larger, more established organizations? By examining the rapidly expanding craft beer industry, this study explores how craft breweries are able to both enter the market space of these larger competitors and secure sustained patterns of growth. Specifically, we highlight two factors influencing the success of craft breweries. First, as major beer producers mimic niche products (i.e., faux craft beer), smaller niche firms are allowed to enter the market by exposing the typical consumer to the tastes of craft beer. Purpose This paper aims to move beyond previous investigations juxtaposing the performance of global versus domestic brands, where domestic is referred to as “localness” in the literature, conceptualizing and developing two measures of “within-country brand or product localness.” In doing so, it uses objective localness measures, rather than consumer perceptions of brand localness, as have been primarily used previously. Then, by leveraging established theory on brand authenticity and corollary literatures on brand identity and country-of-origin effects, this research develops and empirically tests key hypotheses about how these within-country, more geographically local products or brands (referred to as simply “localness” hereafter, for brevity), influence sales outcomes through increasing perceptions of brand and product authenticity. Design/methodology/approach Two empirical studies using different archival data sets are conducted to test the hypotheses. Study 1 focuses on new product sales from 2002 to 2011 for 31 categories of consumer packaged goods US product launches initiated in 2002–2005, whereas Study 2 investigates online consumer review and retail sales data in the US craft beer industry from 2001 to 2011. Localness is operationalized as two different objective measures: in Study 1, local distribution is measured, and in Study 2, firm headquarters denotes the geographic bounds of localness. These two measures are motivated by prior consumer perceptual studies of Locavores (consumers who strongly prefer local products), which identify that local systems of production and/or distribution are the key signals of localness. Using two measures allows the localness construct to be tested for the potential firm-side boundaries of its scope and provides two empirical measures that future researchers can leverage. Findings Brand (or product) localness gives performance advantages over national brands in the form of increased sales across both studies. The second study, focused on craft beer, dives more deeply into the theoretical mechanism (localness operates through increased perceptions of brand authenticity) and shows that while brand authenticity directly translates into higher sales, as anticipated, localness fully mediates this relationship. When coupled with supporting marketing tactics (high price and/or product variety), the link between localness and brand authenticity grows stronger. Local brands with low prices and/or limited product variety are deemed inauthentic by consumers, so it is important for brand managers to use marketing tactics that reinforce brand authenticity to support localness as a strategy. Research limitations/implications Future research could extend this inquiry in a number of ways. These include combining both empirical measures of localness into a single empirical inquiry, investigating additional product categories and further integrating aspects of strategy such as market positioning and innovation strategy. Newer data could also reveal how these phenomena are continuing to evolve. Practical implications Based on this study, managers can benefit by leveraging localness as a key brand or product attribute to achieve a sales advantage, but they must do so by using marketing tactics consistent with an authentic brand positioning. Efforts to expand a brand’s geographic reach over time should likely be conducted very locally at first, before extending to regional markets and then to a global footprint. It is also posited that retail store managers can benefit from allocating some shelf space to local brand and product offerings. Originality/value This paper conceptualizes and measures localness in new ways compared to the previous literatures. It develops objective measures of within-country localness instead of using consumer perceptions of localness and/or considering domestic brands as being “local” compared to global brands; builds key linkages between concepts of localness, authenticity and sales performance; and uncovers when and how within-country localness is a key brand or product attribute associated with increased sales success.
